The Bottleneck First Rule

UP East Circle. 2015. Samsung Networks. Jio 4G Project. 800+ sites to deploy. 1 month behind schedule.

The team was in crisis mode.

Everyone had the same solution: “Work faster. Add more people. Escalate to senior management.”

My manager asked a different question: “What’s that one thing blocking everything else?”

We stopped adding effort. Started looking for the bottleneck.

Turned out: Material shortage. Wrong forecast at project start. We couldn’t deploy sites without equipment. Simple as that.

Here’s what we did:
Shifted material from other circles where deployment was ahead of schedule. Rebalanced inventory across regions. Got the material in 3 weeks. Completed 600+ sites in 4 months. Back on track.

This is what I call The Bottleneck First Rule.

After 25+ years in telecom leadership, I’ve learned: Speed is a distraction when sequence is wrong.

Most teams see a delay and think: “Work harder.”
Better question: “What’s blocking everything else?”

In projects, one bottleneck cascades everywhere. In careers, it’s the same pattern.

You’re not behind because you’re not working hard enough. You’re behind because you’re working on 10 things when fixing 1 would unblock the rest.

The fix isn’t more effort. It’s finding the right sequence.

Slow down. Level up.
